How ChatGPT recommends business software: a default with winnable cracks

A near-monarch category. Where the default cracks, what ChatGPT cites, and the sentiment problem that costs a leader deals.

Business software is the mirror image of cold brew. Where cold brew has no king, CRM has a near-monarch: HubSpot led ten of our twelve answers and is spoken of warmly almost every time. For a challenger that sounds bleak — but the data shows exactly where the default cracks, and the cracks are specific and winnable.

The default loses the specific intents

HubSpot led the generalist questions outright — small business, software, startups, free, sales teams. But notice where it loses. Ask for the “easiest” CRM and Pipedrive wins; ask for “best CRM for real estate” and the vertical specialist Follow Up Boss beats HubSpot into second. The default owns the broad questions; the edges belong to whoever is the obvious answer to a specific job.

Salesforce is named — and quietly warned against

The sentiment is the real story. HubSpot isn’t just named most, it’s championed (eight of twelve mentions). Zoho appears in every single answer but is rarely recommended warmly — the perennial runner-up. And Salesforce is the only brand in the entire study that ChatGPT actively cautions against — flagged as too complex or expensive for the buyer — giving it a negative score despite leader-level visibility.

This is the trap a high share-of-voice number hides. You can be everywhere in the answer and still be losing deals, because the model is telling buyers — in its own words — to look elsewhere. It’s only visible if your AI visibility tracking measures sentiment — how warmly the model describes you — not just whether you’re named. LLM visibility without sentiment is a vanity metric.

Review sites decide it — and your own content can too

ChatGPT built its answers from TechRadar, Forbes, G2 and dedicated review sites. The notable entry: HubSpot’s own site is a top source. Unlike running shoes and cold brew — where brand sites barely register — in software, strong owned content earns its way into the answer, and that’s part of why HubSpot is the default: it’s literally one of the sources ChatGPT reads. Winning those sources — and getting your own content among them — is the core of generative engine optimization (GEO) for B2B software.

ChatGPT rewrites the question — and writes in the competitors

It adds the year, “reviews” and “comparison” — and on “best CRM for sales teams” it appended the competitor set itself (Salesforce, HubSpot, Pipedrive, Zoho, Microsoft Dynamics, Freshsales) right into the search. You’re competing for a rewrite that already frames the category around the established names.

The leader is stable — the rest reshuffles

Unlike the retail categories, CRM’s #1 barely moves: HubSpot led “best CRM for small business” in four of four runs. The volatility lives below it — Zoho, Pipedrive, Salesforce and Freshsales trade places run to run. So you can trust the top of the answer, but the rest of the shortlist, where a challenger lives, is noisy and must be sampled.

There’s no buy box — the recommendation is the whole game

Software isn’t transactable inside ChatGPT today: not one CRM answer rendered a product to buy. There’s no feed to optimise and no price to win. Every lever is upstream — being named, being championed, and not being the brand ChatGPT warns buyers away from. For software, AI visibility is the funnel.

What to do if you sell a software product

Don’t fight the default head-on

You won’t out-rank HubSpot on “best CRM.” Win the specific intents it’s weak on — “easiest” (Pipedrive’s lane), a vertical like real estate (Follow Up Boss’s lane), a price tier, an industry.

Fix your sentiment, not just your presence

Salesforce shows the trap: high visibility, negative tone. If ChatGPT frames you as “too complex” or “too expensive,” that narrative lives in the reviews — address it there before it quietly costs you deals.

Win the review sites — and publish your own

TechRadar, Forbes and G2 decide this category, and unlike retail your own authoritative content can rank too. Owned content is a genuine lever here.

Remember there’s no buy box

The recommendation is the whole funnel. Every dollar goes into being named, championed and accurately described — there’s no commerce layer to fall back on.
